IE SOPs

1

Operation Bulletin & SMV SOP

  • Break the style into observable operations with machine, attachment, seam, SPI, and quality requirements
  • Use trained operators, defined method, stable material, and representative workplace conditions
  • Record sufficient valid cycles and exclude abnormalities transparently
  • Apply documented performance rating and approved personal, fatigue, and delay allowances
  • Validate operation totals, bundle handling, machine delays, and style SMV through production evidence
2

Capacity Planning SOP

  • Calculate available minutes by shift, attendance, machine, skill, and planned downtime
  • Convert demand into earned minutes using controlled SMV revision
  • Model learning curve, absenteeism, changeover, repair, and feeding losses
  • Set daily and hourly targets by line maturity rather than one static target
  • Escalate demand-capacity gaps before material loading
3

Line Balancing SOP

  • Plot operation sequence, precedence, SMV, capacity, machine constraint, and skill requirement
  • Set pitch time from target output and available minutes
  • Allocate work to minimize station load variation without violating quality or method
  • Control opening, closing, shared, helper, and batch operations separately
  • Rebalance from observed cycle time, WIP, and hourly output after startup
4

Bottleneck Control SOP

  • Detect constraints through cycle time, queue growth, utilization, downtime, and missed pitch
  • Separate temporary disturbance from true system constraint
  • Contain WIP and protect the constraint from starvation or blockage
  • Improve method, workplace, skill, quality-at-source, maintenance, or workload allocation
  • Verify sustained throughput improvement without shifting defects downstream
5

Efficiency & Productivity SOP

  • Use earned minutes divided by attended minutes for labor efficiency
  • Report manpower, attendance, output, hours, SMV revision, style, line, and shift with every result
  • Separate efficiency from productivity, utilization, availability, and first-pass yield
  • Exclude or adjust downtime only under an approved transparent rule
  • Reconcile production quantities and time records before daily closure
6

Skill Matrix SOP

  • Assess quality, cycle time, method adherence, independence, and consistency per operation
  • Use controlled proficiency levels with observable criteria
  • Cross-train against forecast demand and single-point skill risks
  • Reassess after training, absence, quality failure, or method change
  • Use skill data for allocation without compromising safety or fair treatment
7

WIP & Flow SOP

  • Define minimum and maximum WIP by process, pitch, lot, and constraint
  • Use FIFO and complete bundle traceability
  • Measure throughput time, queue age, missing pieces, and off-standard inventory
  • Stop overproduction when downstream limits are reached
  • Escalate aging WIP and reconcile line input-output every shift

Technical controls & troubleshooting

Core Formula Control

  • Efficiency % = earned minutes ÷ available minutes × 100
  • Earned minutes = good output × garment SMV
  • Available minutes = direct manpower × working minutes
  • Capacity per hour = manpower × 60 × target efficiency ÷ SMV
  • Takt time = available production time ÷ customer demand
  • Line balance efficiency = total work content ÷ stations × bottleneck cycle time × 100

Time Study Practice

  • Break the style into measurable operations with defined start and end points
  • Observe a stable trained operator over representative cycles
  • Apply performance rating consistently and document the rating method
  • Normal time = observed time × performance rating
  • Standard time includes approved personal, fatigue, and unavoidable-delay allowances
  • Revalidate SMV after method, machine, material, layout, or quality-standard change

Production Controls

  • Verify industrial engineering at incoming, first-output, inline, end-line, and final stages
  • Separate critical, major, and minor defects using the approved defect library
  • Use risk-based sampling; increase frequency after a failure or process change
  • Maintain shade, size, lot, roll, and bundle traceability throughout production
  • Quarantine nonconforming output until disposition and corrective action are approved
  • Confirm corrective action effectiveness on consecutive production checks

Troubleshooting

  • Contain affected line output and identify the last verified-good checkpoint
  • Use 5 Why and fishbone analysis across material, machine, method, people, and environment
  • Compare failed output with the sealed sample, specification, and machine settings
  • Correct the root cause rather than relying on repeated inspection or repair
  • Run a controlled trial, validate results, then release the updated process setting
  • Update SOP, control plan, training record, and preventive-maintenance requirement
